Project description

Following the client’s strategic decision to close its Sherbrooke manufacturing facility, the company was required to transfer its manufacturing assets to various North American operations. This mandate represented a complex plant closure project requiring close coordination between production teams, site management, transportation providers, and receiving facilities.

As part of the project, Egzatek was selected to plan and execute the dismantling of production equipment, document all mechanical and electrical connections, prepare equipment for international transportation, and coordinate the loading of shipments destined for the United States and Mexico. Each asset was identified, photographed, measured, and documented to facilitate future reinstallation and commissioning at its new location.

One of the most important aspects of this project was the human element associated with the facility closure. Our teams worked in an environment where employees were facing the difficult reality of the permanent closure of their workplace. Throughout the project, particular attention was given to treating people with respect, collaborating closely with site personnel, and preserving the operational knowledge held by plant employees. This approach helped maintain a professional and constructive working environment despite the significant organizational challenges involved.

The phased execution strategy allowed production areas to be progressively shut down while preserving the value of the assets. Through careful planning, specialized packaging, and detailed documentation, Egzatek helped reduce transportation risks and facilitate the future reinstallation of equipment within its new production environments.

  6. Preparation of equipment for cross-border transport, including packaging, crating, and protection of critical components.
  7. Management of logistics documentation required for shipments to the United States and Mexico.
  8. Loading and securing equipment in accordance with industrial transportation requirements.
  9. Removal of cable trays, wiring, office furniture, and office equipment.
  10. Final site cleanup and preparation as part of the permanent facility closure.
  11. Remote technical support for teams responsible for equipment reinstallation at destination facilities.
  12. Continuous collaboration with site employees and management to complete the closure process with respect, professionalism, and recognition for the work accomplished by local teams.

The operational impact

This project enabled the client to preserve its manufacturing assets during the closure of its Sherbrooke facility. By relocating existing equipment instead of replacing it, the company was able to retain and redeploy strategic assets throughout its North American manufacturing network.

The equipment identification, documentation, and preparation methodology helped reduce transportation risks and facilitated future reinstallation activities. The information collected during dismantling preserved critical technical knowledge related to the production lines and accelerated recommissioning activities at the receiving facilities.

Beyond the technical aspects, this project demonstrates Egzatek’s ability to work within plant closure environments while balancing operational performance with respect for people.
